Short answer: Yes, SEO is still worth it for most businesses, but not the version you paid for five years ago. AI Overviews now answer many questions on the results page, so informational content earns fewer clicks. Searches that lead to a sale, a call or a booking still send traffic, and AI answers pull their information from pages that search engines can crawl and trust.
The question on Reddit and Quora is almost always the same: "My agency says I need AI search optimization on top of SEO. Is any of this still worth paying for?" This guide answers that with current data, not hype. It covers what AI search changed, what it did not change, which businesses lose the most, and when SEO is honestly not worth it right now.
What AI search actually changed
AI search took away clicks on quick questions. The data from 2025 and 2026 points in one direction, even where studies disagree on the size.
- Fewer clicks on top results. Ahrefs found AI Overviews now mean a 58% lower average click-through rate for top-ranking pages, based on 300,000 keywords compared from December 2023 to December 2025 (report).
- More zero-click searches. SparkToro estimated that 68% of U.S. Google searches ended without a click from January to April 2026 (summary).
- Answers live in more places. People now ask Google AI Mode, ChatGPT and Perplexity directly, and those tools cite sources instead of listing ten blue links.
The loss is not spread evenly. Seer Interactive tracked 5.47 million queries across 53 brands and found AI Overviews appear on very different shares of searches depending on intent (Search Engine Land):
| Query type | Share showing an AI Overview |
|---|---|
| Comparison ("X vs Y") | ~95% |
| Question ("how do I") | ~86% |
| Informational | ~36% |
| Transactional ("buy", "hire", "near me") | ~5% |
That table is the whole story in miniature. Blog posts that answer simple questions took the hit. Searches from people ready to buy or hire were barely touched.
What has not changed
AI answers still need sources, and they take them from pages search engines can find, crawl and trust. If your site has technical problems, thin pages or no clear expertise, AI tools have nothing to cite. You can check whether Google, Bing and AI bots can crawl your website in a few minutes.
Being cited is worth real clicks. In the same Seer data, pages cited inside an AI Overview earned about 2.1% click-through rate, against about 0.9% for pages on that results page that were not cited (Search Engine Land). Searches with no AI Overview did even better at about 3.3%.
What changed is how you get cited. Ahrefs' March 2026 study of 863,000 keywords found only 38% of pages cited in AI Overviews also rank in the top 10 for that exact query, down from 76% in its July 2025 study (Search Engine Journal). Rankings and citations are now measured differently, as explained in keyword rankings vs. AI citations. AI answers break a question into smaller related questions, often called fan-out queries, and cite pages that answer those well. A site that covers a topic thoroughly, across related questions, gets cited more often than a site with one strong page. This AI search keyword research process shows how to find those questions.
So the fundamentals are the same: a fast, crawlable site, pages that answer real questions clearly, and signs that a real expert stands behind them. The difference is that topical authority now matters more than a single ranking.
Which businesses lose, and which still win
Businesses that sell a service or product locally or directly still get strong value from SEO. Sites that earn money from page views lost the most.
| Business type | Impact of AI search | Why |
|---|---|---|
| Local services (clinics, contractors, salons, law firms) | Low | "Near me" and service searches show the local pack and rarely an AI Overview. Google Business Profile and reviews still decide who gets the call. |
| Ecommerce stores | Low to medium | Product and "buy" searches stay transactional. Comparison and "best" searches now show AI answers, so product pages need clear specs and reviews to be cited. |
| B2B and SaaS | Medium | Buyers research with "X vs Y" and "best tool for" questions, which almost always trigger AI answers. Being cited there shapes the shortlist even without a click. |
| Professional services and agencies | Medium | Trust questions are answered by AI, but hiring still happens on your site, after a branded search. |
| Blogs, publishers and affiliate sites | High | Their traffic came from quick answers, which AI now gives directly. |
If your business is in the top rows, SEO is still one of your most cost-effective channels. If it is in the last row, your model needs to change, not just your keywords.
What SEO looks like now
Good SEO in 2026 is SEO plus answer engine optimization (AEO) plus generative engine optimization (GEO), done as one plan. AEO means structuring pages so AI can lift a clear answer. GEO means building the authority that makes AI tools mention your brand. Our SEO vs AEO vs GEO guide explains the difference in detail.
In practice, the work looks like this:
Real AI search visibility is built on the same foundation as good SEO, and a perfect technical score alone is not enough either, as shown in does 100% technical SEO help your website appear in AI search? To see what a complete review covers, use this SEO, GEO and AEO audit checklist.
How to measure SEO when clicks fall
Judge SEO by leads and revenue, not by traffic alone. Fewer clicks can still mean more business if the clicks that remain come from buyers.
| Metric | Where to find it | What it tells you |
|---|---|---|
| Leads and sales from organic search | GA4 with conversion tracking | Whether SEO is paying for itself |
| Impressions | Google Search Console | Whether you are visible, even when people do not click |
| Branded searches | Google Search Console | Whether more people know and look for your business |
| AI citations and mentions | AI visibility tools, manual checks in ChatGPT and Perplexity | Whether AI tools recommend you |
| AI referral traffic | GA4 referral report (chatgpt.com, perplexity.ai) | Visits that came straight from AI answers |
| Clicks on transactional pages | Google Search Console, filtered by page | Whether money pages still get traffic |
For the full method, see how to measure SEO success in 2026. To track AI visibility, start with how to check if ChatGPT or Perplexity cites your site, then build an AI search prompt set you can measure over time.
Seer's data showed some brands kept clicks flat while impressions grew, a sign of appearing in more AI answers even as click-through rate fell (Search Engine Land). A report that only shows falling sessions misses that. If your current provider cannot show leads, ask why: broken GA4 and GTM tracking is one of the most common problems we find in audits. This tracking and analytics audit guide shows how to check it.
When SEO is not worth it right now
SEO is a poor fit when you need results in weeks, when no one searches for what you sell, or when your business depends on ad revenue from quick-answer content. In those cases, other channels usually give a better return first.
- You need leads this month. SEO typically takes 3 to 6 months to build. Google Ads can bring leads within weeks while SEO builds in the background.
- Nobody searches for your offer yet. A new product category has little search demand. Build awareness through ads, social and partnerships first.
- Your site is broken. If tracking, indexing or speed problems exist, new content will not perform. Fix the foundation before paying for content, starting with a technical SEO audit.
- Your revenue comes from page views. Information sites face the steepest losses. Shift toward products, email subscribers or services you own.
- The budget only covers content, not strategy. Publishing generic AI-written articles is the fastest way to waste an SEO budget in 2026.
If you are unsure which of these applies, an independent second opinion helps. Our free audit shows what your site needs before you commit to any retainer.
